The say-do gap nobody wants to sit with

Seventy-four percent of companies show no measurable value from AI investments. Forty-two percent have abandoned most AI initiatives by mid-2025. Only seven percent have AI fully deployed enterprise-wide. Meanwhile the industry is spending $252 billion on AI and failing to capture value from it.

And at every one of those companies, employees are doing the work anyway. On personal laptops. With personal accounts. Outside the firewall and outside the audit trail.

Most regulated institutions respond to this with a ban. A policy memo, a training video, a compliance module nobody remembers. The tools get faster, the policy stays slow, and the gap between what leaders authorise and what employees do widens every quarter.

One bank looked at the same problem and made the opposite call.

The killer number

Twenty thousand custom GPTs. Built by employees. Not by IT.

That is the number that separates BBVA from every other enterprise AI programme I have studied. JPMorgan deployed LLM Suite to 200,000+ employees, centrally governed. Goldman Sachs launched GS AI Assistant firmwide, centrally governed. BBVA let frontline staff build their own tools. The result: a Peru operations assistant that cut query time by 87%. A legal GPT handling 40,000 annual queries with a nine-person team. An indigenous language translator bringing financial products to Nahuatl and Maya speakers. A fraud detection tool that uses emotion-based security questions. No central AI team would have designed any of those.

Elena Alfaro, the executive running the programme, put it plainly:

“Instead of shadow AI, we gave them a platform that was safe so they could start experimenting.”

That one sentence reframes the entire debate. Shadow AI is not a compliance failure. It is a demand signal. BBVA hit 80%+ daily active usage among 120,000 employees because they stopped trying to stop it, and started trying to serve it.

What Claudia actually is

Claudia is an AI assistant that runs on your computer. Not in a browser tab. Not on someone else’s server. On your machine, inside your terminal, with her own local database.

The better model is Yoda. An entity that knows your context, challenges your thinking, notices patterns you’ve missed, and tells you something you didn’t want to hear.

With R2-D2, you ask for answers. With Yoda, you’re asking for questions.

She stores memories in a local database, builds relationship maps, tracks what you’ve promised to whom, and reflects on each session when you tell her to meditate.

After 1,700 memories, she knows my world better than my actual assistant ever did.

The 80/90 rule

Most people miss this about AI assistants. The install is 10% of the value. The other 80 to 90% comes from connectors. Email. Calendar. Transcription tools.

The moment Claudia sees your inbox and your schedule, she stops being a novelty and starts being indispensable. That’s why I don’t hand people a GitHub link and say good luck.

I ran a live workshop last Saturday where 10 people installed Claudia on their computers in under an hour. Some had never opened a terminal before. One attendee spent an entire weekend debugging the install before we got on the call together. Another had it running as the first thing on a brand new MacBook.

The pattern was clear: the install itself isn’t hard. It’s four commands. But knowing what to do when something breaks, how to connect the right tools, and how to use Claudia once she’s running, that’s where the value is.

The golden rule

This is the single most important lesson from the workshop, and it applies to everything in AI, not just Claudia.

When you get stuck, ask your way to success.

Copy the error message from your terminal. Paste it into any AI. Ask for a step-by-step fix. If the answer is too technical, ask it to simplify. If you need the exact command, ask for the exact command.

Every error is a teacher. Copy it, paste it, ask.

The terminal is the hardest interface in the beginning. But the beautiful thing about it is that you see every detail of what the system is doing. You hand any of that output to an AI that will help you solve it for your specific situation, in whatever format makes sense to you.

That’s learning to fish. And once you fish, you install anything.

I spend a lot of time advising organizations on AI adoption. The conversation almost always starts with tools. Which model, which platform, which vendor. It almost never starts with people. And that’s the problem, because the data across thirteen of the world’s largest companies says the same thing: the bottleneck is never the technology. It’s human readiness.

This piece is built from a new case study report I published today covering JPMorgan Chase, KPMG, McKinsey, IBM, Amazon, PwC, AT&T, Accenture, Genpact, Walmart, DBS Bank, Siemens, and Microsoft. The say-do gap

Eighty-nine percent of executives say their workforce needs improved AI skills. Six percent have started upskilling in a meaningful way. Of U.S. workers, 5% are considered AI fluent. Those 5% report 4.5 times higher wages and 4 times higher promotion rates. And 14% of workers have been offered AI training by their employer in the past year.

That gap between stated urgency and actual investment is the story of 2026. The World Economic Forum projects that 59% of the global workforce will need reskilling by 2030. McKinsey Global Institute estimates up to 30% of current U.S. work hours could be automated in a midpoint scenario. Goldman Sachs puts 300 million jobs globally at exposure. The scale of the problem is settled. What’s not settled is whether anyone is doing anything serious about it.

Nine in ten employers say they offer AI upskilling benefits. Fifty-five percent of workers use them. The organisations most in need of reskilling, the ones where workers haven’t engaged with training, face the highest resistance. Workers who don’t participate in upskilling are more likely to disengage entirely, creating a retention paradox where the people you most need to reach are the ones walking out the door.

The number that changes the conversation

McKinsey analysed 300 enterprise AI deployments and found one ratio that predicted success.

“Organisations achieving the highest productivity gains invest two to three dollars in workforce reskilling for every dollar spent on AI tooling. Companies that skipped reskilling saw AI adoption plateau at just 34 percent of intended use within six months.”

Two to three dollars in training per dollar of tools. Organisations hitting that ratio reached measurable productivity gains at 90 days and over 80% adoption at six months. Those inverting the ratio, spending more on tools than people, plateaued at 34%.

That ratio applies whether you’re a 40,000-person consulting firm or a 200-person manufacturing company. If you spent $50,000 on AI tools last year and $5,000 on training, you now know why adoption stalled.

Somewhere in your CRM right now, there’s a list of people who used to pay you money and stopped. You know they’re there. Your team knows they’re there. Nobody’s doing anything about it because win-back campaigns feel like a big, complicated project that requires clean data, segmentation models, and a marketing automation degree.

They don’t.

A win-back campaign is one of the highest-ROI things you can build with AI, and most companies never run one. The maths is simple: acquiring a new customer costs five to seven times more than recovering one who already knows your product. Properly segmented win-back programmes recover 15-30% of churned customers. A single “we miss you” email on its own? A fraction of that.

The difference is structure. Not cleverness, not better copy, not fancier tools. Structure.

Why most win-back attempts fail

The typical approach looks like this: someone in marketing writes a nice email that says “we miss you,” attaches a 20% discount code, blasts it to every cancelled customer from the last year, and wonders why the conversion rate is embarrassing.

Three problems with that. First, you’re treating churn as one event when it’s actually six or seven different events. Someone who left because your pricing didn’t make sense needs a completely different message than someone who left because you didn’t have the feature they wanted. Lump them together and you speak to nobody.

Second, you’re leading with a discount before you’ve reminded them why they cared in the first place. That trains your best former customers to expect a deal every time they consider coming back.

Third, the timing is random. Behavioural research from Wharton (Dai, Milkman, and Riis, 2014) found that people are significantly more likely to take action on goals immediately following what they call “temporal landmarks,” things like the start of a new week, month, quarter, or year. Sending your win-back email on a random Wednesday afternoon is ignoring a free psychological tailwind.

Your support team already knows how to resolve most tickets. The problem is that knowledge lives inside three or four people’s heads, and when they’re off sick or swamped, your queue turns into a guessing game.

Most companies try to fix this by buying an AI chatbot, plugging it into their help desk, and hoping it figures things out. It won’t. An AI with no decision logic, no knowledge base, and no guardrails is just a very expensive way to annoy your customers faster.

The real fix works in the opposite direction. You document the escalation logic your best agents already follow, map the knowledge they rely on, feed the AI real conversations so it learns how messy inputs become clean decisions, then define exactly where it must stop and hand off to a human.

Six steps. Three hours of focused work. The output is a complete AI support agent with decision trees, a structured knowledge base, trained conversation patterns, and hard guardrails that prevent it from touching anything dangerous.

But here’s the part that matters even if you never build the AI agent: Steps 1 to 3 produce a documented escalation playbook your human team can use immediately. New hires follow it on day one. Senior agents stop getting pulled into tickets they shouldn’t be handling. The AI layer is a bonus, not a prerequisite.

The difference between support teams that automate well and those that waste money on chatbots comes down to one thing: whether they documented the logic before they deployed the technology.

Part one builds the human playbook

Before any AI touches a ticket, you need three things: a map of your support operation, decision trees for your highest-impact issue types, and an operational kit with handoff protocols and scripts.

Map first, build second

Step 1 asks you to describe your support operation in plain language. No forms, no placeholder brackets, just a few honest sentences about your team, your tools, and what breaks most often. The AI reads your description and produces a proposed tier structure, a ranked list of your top issue types by escalation frequency and customer impact, and its best guess at where tickets get stuck.

Then it asks you 3 to 5 targeted questions to fill gaps. Yes/no or one-sentence answers. You correct anything it got wrong, confirm the rest, and walk away with a validated support map.

This map alone is worth the exercise. Most support managers have never seen their operation laid out this cleanly.

I keep running into the same problem when I advise businesses on AI. The AI isn’t the bottleneck. The data is.

Most companies I work with have their information scattered across 10 to 20 different tools. Salesforce has the customer data. QuickBooks has the financials. HubSpot has marketing. Slack has conversations. None of them talk to each other. When someone asks “what did we spend on customer acquisition last quarter?”, three people pull three different numbers from three different systems. That’s the real reason AI projects stall. You can’t build anything intelligent on top of data that’s fragmented, duplicated, and inconsistent.

So I went and investigated what it actually costs to fix this. Not the vendor pitch version. The real version, with verified numbers, public filings, and the pricing pages they hope you never read. What I found was worse than I expected.

This article breaks down the true cost of a “proper” data infrastructure for a mid-size company, why you keep getting sold tools you don’t need, what you actually need instead (it fits on a napkin), and where the market is heading. It’s a long one. Worth it.

Someone forgot to check the meter

A 200-person company got a $60,000 monthly Snowflake bill. Not because they were doing anything ambitious. Queries nobody knew were running had been racking up compute for weeks. No alerts. No guardrails. No one watching.

That’s $720,000 a year. On accident.

You’d think this was a freak event. It’s not. It’s consumption-based pricing doing what consumption-based pricing does. The meter runs whether you’re looking or not. And Snowflake’s billing minimum charges you for 60 seconds of compute even when your query takes three. Run ten dashboard refreshes at three seconds each, you pay for ten full minutes. For BI-heavy workloads, that means paying up to 20x the compute you use.

This isn’t a bug. It’s the business model. And it’s working perfectly, for them.

The real math nobody puts on the first slide

Your CTO says you need a “proper data stack.” Your board agrees. A consultant nods along. A vendor shows up with a deck full of logos and a quote that looks reasonable. Here’s what reasonable turns into for a 200-person company once you follow the money all the way to the end.

The platform. Snowflake’s median annual contract is $100,000, based on 633 real purchases tracked by Vendr. But the sticker price is a fraction of the real cost. A MotherDuck analysis found the true total cost of ownership runs 2.4x higher once you account for compute overhead, the 60-second billing minimum, and egress fees. Your $100K platform is closer to $240K.

The connectors. Your data lives in Salesforce, HubSpot, QuickBooks, Slack, and a dozen other tools. You need something to pull it all together. Fivetran will do it for $15,000 to $24,000 a year. Unless you need more than a few connectors, in which case their March 2025 pricing restructure hit multi-source setups with 40-70% cost increases. 35% of G2 reviewers now cite cost as their top complaint.

The dashboards. Looker or Tableau with enough seats to be useful: $24,000 to $60,000 a year. Less than that and you’ve built an expensive system only three people can access.

The people. This is where it gets ugly. You need a minimum of three data engineers to keep the lights on. At $125,000 to $136,000 base salary, fully loaded with benefits and overhead, that’s $160,000 to $200,000 per head. Three of them: $480,000 to $600,000 a year.

Add it up.

For a 200-person company. Before you’ve produced a single report anyone trusts.

And here’s the part that should make you angry: at one company, 3 of 8 data engineers spent 80% of their time keeping the stack running. Not building anything. Not analysing anything. Maintenance. That’s IT support with a fancier job title and a $180K salary.

Why you keep buying it anyway

Three forces keep this cycle spinning.

The vendor’s incentives point away from yours. Snowflake’s revenue grows when your queries are inefficient. That’s not a conspiracy theory. It’s their business model, filed with the SEC. Instacart’s Snowflake bill went from $13 million to $51 million in two years before they brought in a dedicated team to claw it back through optimisation. They got it down to a projected $15 million, which means roughly $36 million of that spend was waste. Instacart has hundreds of engineers. You have maybe two. The vendor has no reason to tell you you’re overspending. You are the margin.

Fear of being wrong. “Nobody got fired for buying Snowflake” is the 2026 version of “nobody got fired for buying IBM.” Your CTO recommends it because it’s the safe choice, not the right one. The name carries the meeting. The invoice carries the budget. And when the board asks “are we doing data right?”, pointing at a Snowflake logo feels safer than explaining why you chose something they’ve never heard of.

The buzzword tax. “AI-ready data” is the phrase doing the most damage right now. Every vendor pitch in 2026 includes it. Only 6% of enterprise AI managers say their data infrastructure is actually ready for AI. Six percent. Because “AI-ready” means clean, unified, queryable data. That’s it. Every warehouse does that. The label is marketing, not a capability. You’re paying a premium for a sticker on the same box.

What you need fits on a napkin

Strip the jargon and a 200-person company needs four things.

Your SaaS tools connected to one place. Salesforce, HubSpot, QuickBooks, your HRIS, all feeding into a single source. That’s integration.

Duplicates resolved, names consistent. “John Smith” in Salesforce and “J. Smith” in QuickBooks are the same person. Your system should know that. That’s entity resolution and cleaning.

Someone can ask questions without writing SQL. Whether that’s a BI dashboard or an AI chat interface, the point is the same. A non-technical person asks a question, gets a trustworthy answer. Not “let me file a ticket with the data team and wait three days.”

Someone knows what data exists and who can see it. Governance. Not glamorous. Absolutely necessary. When your sales VP can see payroll data because nobody set permissions, that’s not a feature.

That’s the list. Four items. Yes, somewhere under the hood there’s a data lake or a warehouse. You don’t need to know which one, how it works, or what Apache Iceberg is. You have gigabytes of data, maybe low terabytes. The industry is selling you a fire truck when you need a garden hose.

And yet 67% of organisations don’t trust their own data enough to make decisions with it. They spent the money. Built the stack. Hired the engineers. Still can’t get a straight answer about last quarter’s revenue without three people arguing over spreadsheets. The problem was never the size of the platform. It was whether anyone could use it.

The cracks are showing

The big vendors won’t frame it this way, but the numbers tell the story.

Snowflake’s net revenue retention dropped from 131% to 126% in 12 months. Existing customers are spending less. They added 1,735 new customers in FY2025, but those customers are smaller. The growth engine is sputtering where it used to roar.

Fivetran’s pricing overhaul drove engineers to Reddit looking for alternatives. “Fivetran has a reputation for being eye-wateringly expensive” is a direct quote from r/dataengineering, and it’s one of the polite ones.

Only 23% of data projects finish on time and on budget. The rest blow past deadlines, burn through cash, or get quietly abandoned. And 21% of companies replaced their data platform entirely in 2024. One in five. That’s not normal churn. That’s buyer’s remorse at scale.

Meanwhile, the ground is shifting underneath. DuckDB grew 136% year-over-year in the Stack Overflow developer survey, hitting 25 million monthly PyPI downloads. It’s open-source, runs on a laptop, and handles the analytical workloads that 90% of mid-market companies will ever throw at it. MotherDuck, the cloud version, raised $133 million in total funding. A company called Definite offers a complete data stack for $250 a month.

The market is voting with its wallet. And it’s voting against complexity.

Startups are spending $100,000 a year on modern data stacks before generating a single meaningful business result. That number used to be the cost of doing business. Now it’s the cost of doing it wrong.

A new category is emerging. One vendor, one contract. Connectors, cleaning, modelling, dashboards. No engineers required. This category barely existed two years ago. It’s real now.

The gap nobody’s filled yet

Here’s where you sit today.

The enterprise stack costs $760,000 to $924,000 a year and requires a team to operate. You know this because you’re either paying it or you’ve been quoted something close.

The lean DIY approach, DuckDB plus Airbyte plus a BI tool plus duct tape, costs $80,000 to $140,000 a year. But it requires someone technical to stitch together four or five tools and keep them running. When a connector breaks at 2am, that’s your problem. When Fivetran changes its pricing, that’s your problem. When two tools update their APIs on the same week and nothing syncs, that’s a Tuesday. Reddit’s honest assessment of enterprise data tools for mid-market companies: “overkill unless you have 50 people in your data team.”

There should be something in the middle. Not a stack you assemble from parts. An end-to-end data platform, one vendor that handles everything. You pay more than DIY because you’re paying for “I never think about data infrastructure again.” You pay dramatically less than enterprise because you’re not funding three engineers and a Snowflake habit. You get clean, unified data without learning what a DAG is.

That option barely existed two years ago. It’s emerging now. The companies that find it first will spend a fraction of what the enterprise stack costs, ship faster, and never post a job listing for a data engineer.

The question for 2026 isn’t which data stack to build. It’s whether you need to build one at all.

The tech stack behind 50 million daily sessions

Duolingo runs a two-layer AI system. The first layer is Birdbrain, a proprietary machine learning model that has been refined over several years to mimic an expert human tutor. After every single interaction on the platform, Birdbrain simultaneously estimates two things: how difficult a specific exercise is across the entire user base, and where the individual learner sits in terms of proficiency right now. It feeds that data into a session generator that builds custom lessons in real time, keeping the learner in what the team calls the “optimal challenge zone,” not bored, not frustrated.

The second layer is GPT-4. Earlier experiments with GPT-3 failed because the model could not handle unscripted conversation without falling apart. GPT-4 enabled agentic workflows where each interaction runs inside a structured system prompt that defines the AI’s personality, safety guardrails, and allowed tools. Before a conversation starts, the system injects a memory state, things the user mentioned in previous sessions, so the AI feels like it remembers you.

For the Video Call with Lily feature, the architecture chains together speech-to-text, the LLM, text-to-speech, and a real-time 2D animation engine built on Rive. The AI character reacts with facial expressions, lip-syncing, and emotional cues in near-real time. It is the most computationally expensive feature on the platform, and it is also the one driving premium subscriptions.

Why margins compress when AI features succeed

Traditional SaaS economics reward scale. Build the software once, and every new user costs almost nothing. AI features break that model. Each Duolingo Max session triggers token-heavy API calls to large language models. The more users engage with the best features, the higher the variable costs climb.

Duolingo’s gross margin dropped from 73.0% in early 2024 to 71.1% in early 2025. The company attributed the decline directly to generative AI compute costs tied to the Max tier expansion. Their shareholder letter confirmed $305.9 million in adjusted EBITDA on a 29.5% margin, strong by most standards, but the downward trajectory on gross margin caught Wall Street’s attention.

Morgan Stanley responded by cutting the price target from $245 to $100 and flagging concerns about the company prioritising user growth over near-term revenue. The board authorised a $400 million share repurchase programme to stabilise the stock.

For any operator watching this: if your AI features succeed, your compute bill grows with them. Budget for it before you launch, not after.

The human cost and the trust gap

Duolingo cut roughly 10% of its contract workforce in early 2024, replacing translators, curriculum designers, and cultural experts with automated pipelines. The CEO’s internal memo stated the company would “gradually stop using contractors to do work that AI can handle.”

The public reaction was brutal. Former contractors spoke publicly about abrupt terminations. Linguists pointed out that AI-generated courses missed regional dialect differences that carry serious social weight, like the distinction between formal and informal address in Latin American Spanish. Users flagged hallucinations where the AI provided incorrect historical dates, repeated words nonsensically, or defended wrong grammar rules when questioned.

The CEO later admitted on stage at the Fast Company Innovation Festival that the communication was his fault. He said the memo “really struck a nerve” and that he “did not give enough context.”

Separate from the contractor controversy, the CEO’s public comments on a podcast, where he suggested AI would handle most education and schools would function as “childcare,” drew condemnation from educators and union advocates globally.

The combined damage forced Duolingo to wipe its social media accounts in May 2025 in a crisis stunt that confused investors and alienated users even further.

The 30-60-90 plan if you are running a similar pivot

Days 1 to 30: audit and baseline

Map every content workflow that currently depends on human labour. Measure cost per unit, turnaround time, and quality score. Identify which tasks are repetitive and high-volume versus which require cultural judgment or creative nuance. Set baseline metrics before changing anything.

Days 31 to 60: pilot with guardrails

Select one high-volume, low-stakes content workflow and automate it with an LLM. Keep a human reviewer in the loop for every output. Track cost savings alongside quality metrics. If the AI output requires more than 20% human editing, the workflow is not ready for full automation.

Days 61 to 90: scale or stop

If pilot results hold, expand to the next workflow. If quality degrades at volume, add reviewer capacity before scaling further. Build a margin model that includes compute costs per interaction, not just per user, so you know your break-even point before you hit it.

KPI tree and targets

Engagement layer: daily active users, session length, feature adoption rate for AI tools. Duolingo tracked DAU growth obsessively, hitting 280% growth over three years.

Financial layer: gross margin by product tier, compute cost per AI interaction, average revenue per user. The 190-basis-point margin compression is the number to watch. If your AI tier grows faster than your ability to optimise inference costs, the margin gap widens.

Quality layer: content accuracy rate, human review rejection percentage, user-reported error volume. Duolingo’s failure here is the cautionary piece. Track hallucination rates and user complaints per thousand interactions from day one.

Reputation layer: net promoter score, social sentiment, contractor and employee satisfaction. This is where Duolingo lost control. Measure it or accept that you will be blindsided.

What to do next

• Audit your highest-volume content workflows this week and tag each one as “automate now,” “automate with review,” or “keep human”

• Build a per-interaction cost model before you commit to any AI-powered feature at scale

• Keep at least one human reviewer in every automated pipeline until your quality metrics prove you do not need them

3. Desktop scheduled tasks, the persistent version

Where /loop is temporary and tied to your terminal, desktop scheduled tasks persist through the Claude Desktop app. As long as your computer is awake and the app is open, Claude starts a new local session at whatever time and frequency you choose.

This is where recurring workflows live. Daily code reviews. Dependency update checks. A morning briefing that pulls from your calendar or inbox. Set it once, and it runs until you stop it.

4. Connect scheduled tasks to Telegram for mobile alerts

Here is where scheduling gets practical for teams. You can wire up desktop scheduled tasks to send their output straight to a Telegram bot.

The process: ask Claude to add a Telegram messaging module to your repo, create a bot using BotFather on Telegram, add the bot credentials to your .env file, and end any scheduled task prompt with an instruction to send the output to Telegram.

Every time the task runs, the result lands in your Telegram chat. Team alerts, build notifications, daily summaries, delivered straight to your phone without opening the desktop app.

5. Smarter auto memory, structured format for better recall

This is the update nobody is talking about, and it might be the most important one.

Claude Code’s system prompt now enforces a structured format for how it writes to auto memory. Previously, memories were stored as loose notes. Now, every memory follows a three-part template: the rule or fact, why it matters, and how it should influence Claude’s behavior in future sessions.

Claude also no longer runs mkdir or checks whether the memory directory exists before writing. That cuts out unnecessary tool calls and prevents accidental path setup steps.

The result: better context retention across sessions. Claude recalls not just what you told it, but why it matters and when to apply it.

6. Voice mode, now available to everyone

Claude Code introduced voice prompting with the /v command, and it has now rolled out to every user. Toggle it on, speak your instruction, and Claude executes.

This is not a novelty feature. For developers who think faster than they type, or who want to dictate architectural decisions while reviewing code visually, voice mode turns Claude Code into a hands-free collaborator.

7. Excel and PowerPoint now share context

Claude for Excel and Claude for PowerPoint now sync seamlessly. When you have multiple files open, Claude shares the full conversation context between them. Pull data from spreadsheets, build tables, and update a deck without re-explaining any step.

8. Agent Skills Creator, now with evals and benchmarking

The Skills Creator has been revamped. You can now write evals, benchmark performance, catch regressions, and verify that your skills trigger correctly, all without writing code.

A concrete example from the changelog: the PDF skill previously struggled with non-fillable forms where Claude had to place text at exact coordinates without guidance. Using evals, the team isolated the failure, implemented a fix that anchors text positioning to extracted coordinates, and verified consistent output across tricky layouts.

Multi-agent support is now part of skills too, enabling parallel testing and analysis. Building and maintaining skills is faster, more reliable, and aligned with the evolving models underneath.

9. Claude API skill, a built-in API mentor

You can now ask Claude Code about Claude API features directly in your terminal. Prompt caching, extended thinking, effort controls, tools, all of it.

Instead of digging through documentation, you get actionable guidance on integrating advanced API capabilities within your current project session. Claude Code now functions as a live API reference. For anyone building with the Claude API at a deeper level, this saves meaningful time.

10. Effort levels shown at session start

Every session now asks what effort level you want to use. Low, medium, high, or max. This controls how deeply Claude reasons, how long it works, and how much it costs.

You can also trigger the “ultra” mode, which we have covered before, for complex multi-step problems that need the maximum reasoning budget. Being clear on effort from the start means predictable results and efficient token usage.

11. Multi-agent code review

Claude Code now offers deep, multi-agent code review that catches bugs human reviewers miss. A fleet of parallel agents scans your codebase, not just the diff, hunting for type mismatches, logic errors, and architectural regressions.

This is the same system Anthropic runs on nearly every internal PR. It does not approve pull requests, but it closes the review gap and lets developers focus on higher-level decisions.

The cost: approximately $15 to $25 per run. Currently available for Team and Enterprise subscribers only.

12. Interactive charts and diagrams in chat

The Claude Desktop app now lets you build and view interactive charts, diagrams, and visualisations directly in the conversation. Available in beta on all plans, including the free tier.

Someone built an interactive instrument panel from a Cessna 172 directly in the chat. Not perfect yet, but the potential for education, data exploration, and visualising code architecture is real.

This is early, but worth watching.

Quick disclaimer: I love vibe coding. Last weekend I built lovup.xyz at ’s hackathon, a relationship compatibility app where you and your partner answer 35 questions privately and AI compares everything across 9 dimensions. Landed 5th place out of 270 entries. It was a blast. But there is a difference between fun side projects and your company’s production infrastructure. That distinction matters for everything you are about to read.

This article gives you a complete breakdown of what went wrong at Amazon when AI coding tools started causing real outages, why 30,000 layoffs made the problem worse, and what you should steal from their hard-won policy changes before the same thing hits your organization.

An AI agent decided to delete a production environment

Here’s the short version of what happened.

Amazon built an AI coding tool called Kiro. Launched it in July 2025. Then pushed hard for 80% of developers to use it at least once a week, tracking adoption like a sales quota. By November, they mandated it internally, steering engineers away from third-party tools like Cursor, despite roughly 1,500 engineers arguing external tools worked better.

In December, Kiro did something no one planned for. An engineer gave the AI agent access to a production environment, and instead of patching an issue, it autonomously decided to delete and recreate the entire environment. That caused a 13-hour outage of AWS Cost Explorer in one of China’s mainland regions.

Amazon called it user error, citing misconfigured access controls. The engineer had broader permissions than expected. Fair point. But the deeper question: why did an AI agent have the authority to destroy a production environment in the first place?

Then the shopping site went down

On March 5, Amazon’s website and app went dark for about six hours. Over 22,000 users reported problems on Downdetector, including checkout failures, wrong pricing, and broken payment confirmations. Amazon blamed a software code deployment. They did not specify whether AI tools were involved.

Five days later, SVP Dave Treadwell, a former Microsoft engineering executive, emailed staff to say availability had not been good. He converted a weekly optional meeting into a mandatory all-hands. The internal briefing called out “novel GenAI usage for which best practices and safeguards are not yet fully established.”

The new rule: junior and mid-level engineers now need senior sign-off on any AI-assisted code changes.

What this means in plain terms

If you are not a developer, here is the simple version.

Companies use AI tools to write software code faster. These tools predict what code should look like and generate it in seconds instead of hours. The problem: AI-generated code looks correct but carries hidden flaws. Bad code gets shipped to production, which is the live system that customers use. When bad code reaches production, things break. Sites go down. Data gets corrupted. Services stop working.

Amazon is the first major tech company to publicly admit that this is happening at a rate they cannot manage with existing safeguards. They are now requiring a human checkpoint before AI-written code touches anything customers use.

That is a big deal. Because Amazon spent the last year telling everyone to go faster with AI. Now they are saying: slow down.

Fewer people, more AI, more fires

Here is where the story gets uncomfortable.

Amazon confirmed 16,000 additional layoffs in January 2026, bringing total cuts to 30,000 since October 2025. That is roughly 10% of the corporate and tech workforce, and the largest reduction in company history. CEO Andy Jassy has been explicit: he expects corporate headcount to shrink because of AI-driven efficiency gains.

Some employees report being asked to rely on AI tools to make up for lost headcount.

This creates a compounding risk loop that should alarm anyone running a team:

Fewer engineers leads to more AI tool reliance, which leads to less experienced reviewers, which leads to higher incident probability.

The December peer review safeguard did not prevent the March outage. That means either the policy was not enforced across divisions, or code reviews alone are not enough against the speed and volume AI generates.

The numbers confirm the problem is not just Amazon

Industry-wide data from Harness’s State of Software Delivery 2025 survey paints a stark picture:

92% of developers say AI tools increase the blast radius from bad code reaching production. 67% spend more time debugging AI-generated code. 68% spend more time fixing AI-related security vulnerabilities. 59% experience deployment errors at least half the time when using AI tools. And 60% of organisations have no formal process for reviewing AI-generated code.

A separate study found AI-generated code introduces 1.7x more bugs than human-written code, with 1.5 to 2x more security flaws and 8x more performance issues.

When Pixee tested five major AI coding platforms in December 2025, they found 69 vulnerabilities. Traditional code scanners caught zero of them.

Code quality is getting worse, not better

GitClear’s analysis of 211 million lines of code from Google, Microsoft, and Meta tells the structural story.

Refactored code, the kind that improves existing systems, has plummeted from 25% of all changes in 2021 to under 10% in 2025. Copy-pasted and duplicated code has risen from 8.3% to over 18% in the same period. Developers are generating more code and improving less of it. That is a textbook recipe for technical debt that compounds quarterly.

An arXiv systematic review of 72 studies identified 10 distinct bug patterns in AI-generated code, with misinterpretations, missing corner cases, and hallucinated objects among the most common. These are the patterns most dangerous in production infrastructure.

Global outages are climbing alongside AI adoption

Cisco ThousandEyes reported that global internet outages jumped from 1,382 events in January 2025 to 2,110 in March, a 53% increase. Not all are AI-attributable. But the trend lines up with the speed at which companies adopted AI coding tools.

The pattern is not unique to Amazon. Replit’s AI agent went rogue and deleted a company database. Microsoft 365 suffered a nine-hour-plus outage. The OWASP Top 10 for Agentic Applications 2026 now lists inadequate guardrails and sandboxing as a top vulnerability.

What to take from this and apply right now

Amazon learned the hard way. You do not need to. Here are five guardrails drawn from their mistakes and from NVIDIA’s AI Red Team guidelines:

1. Tiered approval gates

All production changes by AI agents need human sign-off. Escalate approval levels based on how much damage a failure causes: single service, cross-service, customer-facing. No exceptions.

2. Least-privilege by default

AI agents should never inherit operator-level permissions. Scope credentials to the minimum required for each task. If an AI tool can delete a production environment, your permissions model is broken.

3. Mandatory sandboxing

Run agents in fully isolated environments separated from the host kernel. Containers are not enough. Full virtualisation prevents the scenario where an AI agent decides the fastest fix is to wipe everything and start over.

4. AI-specific code scanning

Traditional scanners miss AI-generated vulnerabilities. Deploy pre-deployment scanning that catches hallucinated dependencies, missing corner cases, and duplicated code blocks.

5. Separate adoption metrics from quality metrics

Amazon tracked how many engineers used Kiro each week. They did not track AI-specific incident rates, debug time ratios, or code churn. When adoption becomes the metric, caution becomes friction. Track what matters: production stability.

The real question you should be asking

380 S&P 500 companies added AI as a material risk factor in their 2025 SEC filings. That number was far smaller the year before. Boards are waking up.

AI coding tools do deliver value. Median developer productivity gains sit around 9 to 14%, according to GitClear. But those gains evaporate the moment one bad deployment takes down your site for six hours or wipes a production database.

Amazon went from publicly rebutting the Financial Times’ reporting in February to mandating senior sign-off in March. That is not a company in control. That is a company reacting.

Your move: audit your AI code deployment pipeline this week. Check who has production access. Check whether AI-generated code gets reviewed differently than human-written code. Check if your adoption metrics have replaced your quality metrics. If the answer to any of those is uncomfortable, you have your next project.

That conversation pushed me to finish something I’ve been building. A single plugin file that turns Claude’s desktop app into a trained marketing operator, 12 skills, 5 slash commands, zero prompt engineering required. Today I’m walking you through what it is, why it matters more than saved prompts or project files, and how you can install it in 30 seconds.

Let me start with the foundation for anyone who hasn’t tried this yet.

Claude’s desktop app changed how we work

Anthropic shipped a mode inside Claude’s desktop app called Cowork. Think of it as Claude with hands. It reads your files, writes documents, browses the web, connects to your email and calendar, and executes multi-step tasks without you babysitting each click.

The old way of using AI was a chat box. You typed, it responded, you copied the output somewhere else. Cowork flipped that. You point it at real work, and it does real work. Spreadsheets, slide decks, research reports, code. It operates on your actual files in your actual folders.

That alone makes it worth switching to. But Cowork’s real power comes from something most people haven’t touched yet.

Plugins turn Claude from a generalist into a specialist

A plugin is a bundle of instructions you install into Cowork. Once loaded, Claude stops being a generic chatbot and starts behaving like a trained team member who knows your playbook.

My marketing plugin ships with two types of ammunition.

• Slash commands are one-liners that trigger complex workflows. Type /audit-page with a URL and Claude runs a full conversion rate optimisation analysis with copy critique, ranked issues, and specific rewrites. Type /seo-check and it runs both traditional and AI search engine audits on the same page. Five commands total, each one replacing what used to be a 30-minute manual process.

• Skill files are the deep knowledge layer. These are detailed instruction sets that tell Claude how to think about a specific marketing discipline. Page CRO, signup flow optimisation, A/B test design, email sequences, copywriting, content strategy, schema markup, AI SEO, and more. 12 skills in total, each one refined through hundreds of real-world runs.

The difference between prompting and a plugin is the difference between giving someone directions every time they drive to work versus giving them a GPS that already knows the route.

Why this beats prompting, projects, and prompt libraries

Most marketers using AI right now fall into one of three camps.

Camp one saves prompts in a Google Doc and pastes them into ChatGPT when needed. Works until you have 200 prompts and can’t remember which version was the good one.

Camp two uses Claude Projects or custom GPTs. Better. You get persistent instructions. But those instructions live in a single block of text, they don’t coordinate with each other, and they cap out fast once you need more than surface-level guidance.

Camp three isn’t really a camp yet. These are the people running plugin systems where skills reference each other, commands chain multiple skill files together, and the AI pulls from structured knowledge instead of a wall of prose.

That third camp is where the gap opens up.

How the skill files actually work

Each skill file follows a specific architecture. It’s not a prompt. It’s a decision tree.

Take the page CRO skill. When you tell Claude to audit a landing page, the skill file tells it to first check for existing product marketing data, then identify the page type, then run a six-part analysis covering value proposition clarity, visual hierarchy, friction reduction, trust signals, CTA effectiveness, and mobile experience. Each section has specific criteria, scoring rubrics, and output formats.

That’s different from telling Claude “you are a CRO expert, please review my page.” Night and day different.

The skill files I built for this plugin went through heavy revision. The open-source versions on GitHub were good starting points. The plugin versions are sharper. Tighter scoping, better trigger phrases so Claude activates the right skill without you manually pointing it at one, clearer output formats so you get deliverables instead of essays, and cross-references between skills so they work as a system rather than 12 disconnected documents.

Here’s a concrete example. The /audit-page command doesn’t run one skill. It reads the page-cro skill for conversion analysis, then reads the copy-editing skill for messaging review, then delivers a single unified audit with five sections. Two skills, one command, one output. That kind of orchestration doesn’t happen with a prompt library.

What’s inside the plugin

Three categories, twelve skills, five commands.

1. Conversion rate optimisation covers page CRO, signup flow optimisation, form CRO, and A/B test setup. These are for marketers who need to fix what’s already live.

2. Content and copy includes copywriting, copy editing, email sequences, and content strategy. Writing skills that produce actual drafts, not advice about drafting.

3. SEO and visibility handles traditional SEO audits, AI search optimisation, schema markup, and product marketing foundation. That last one is the base file, it stores your positioning, ICP, and messaging so every other skill can reference it without you repeating yourself.

The new hire you never onboarded

You wouldn’t hand a contractor a laptop and say “figure it out.” You’d brief them. You’d tell them how the team communicates, what your priorities are, what you hate seeing in deliverables.

Claude is no different. Out of the box, it gives you polished, cautious, middle-of-the-road answers because it has zero information about who you are, what you do, or how you think.

The setup takes 15 minutes. The difference in output quality is enormous.

Step 0: enable memory

Before anything else, turn on memory. Go to Settings → Capabilities → Memory and toggle it on.

Without this, Claude forgets everything between conversations. Every chat starts cold. You’re re-explaining your job, your preferences, your writing style, over and over.

Memory lets Claude build a working picture of you across conversations. It notices patterns. It remembers your corrections. Over time, it stops making the same mistakes.

You can always check what Claude has stored by clicking “View and edit your memory” in the same settings panel. Delete anything you don’t want kept.

Step 1: import your ChatGPT brain (if switching)

If you’ve been using ChatGPT, you have months of stored preferences and history sitting there. Anthropic built an import tool to grab it.

Their default export prompt is decent:

“I’m moving to another service and need to export my data. List every memory you have stored about me, as well as any context you’ve learned about me from past conversations.”

I use a more structured version. Paste this into ChatGPT instead:

Export all of my stored memories and any context you've 
learned about me from past conversations. Preserve my 
words verbatim where possible, especially for instructions 
and preferences.

## Categories (output in this order):
1. Instructions: Rules I've explicitly asked you to follow 
   going forward, tone, format, style, "always do X", 
   "never do Y", and corrections to your behavior.
2. Identity: Name, age, location, education, family, 
   relationships, languages, and personal interests.
3. Career: Current and past roles, companies, and general 
   skill areas.
4. Projects: Projects I meaningfully built or committed to. 
   ONE entry per project. Include what it does, current 
   status, and any key decisions.
5. Preferences: Opinions, tastes, and working-style 
   preferences that apply broadly.

## Format:
Use section headers for each category. One entry per line, 
sorted oldest first. Format each line as:
[YYYY-MM-DD] - Entry content here.
If no date is known, use [unknown] instead.

## Output:
Wrap the entire export in a single code block for easy 
copying. After the code block, state whether this is the 
complete set or if more remain.

One thing to know: Claude’s memory focuses on work-related information and may not retain every personal detail you import. That’s fine. The structured prompt above front-loads the professional data Claude cares about most.

Step 2: tell Claude who you are and how you think

Claude has three personalisation layers and most people don’t touch any of them. Each one does something different.

2a. Your profile, the global bio

Go to Settings → Profile. The first text box asks what Claude should know about you. This is your bio. Your role, industry, team size, the tools you use, any constraints you work under. It applies to every conversation you have.

A vague “I work in marketing” gets you vague answers. Compare that to: “I’m a marketing manager at a 50-person B2B SaaS company, running a team of four, focused on pipeline generation through content and paid channels.” The second version means Claude already knows your world before you type your first question.

This 2-minute investment means you never re-explain your job, your tech stack, or your approval process again.

2b. Preferences, the global rulebook

The second text box on the same page asks what preferences Claude should follow. This controls how Claude talks to you. Tone, formatting, communication style, things to always do, things to never do. It’s applied across every chat.

Claude’s default personality is polished and agreeable. Fine for casual questions. Useless when you need someone to challenge sloppy thinking.

Most people stare at that empty box and close the tab. Don’t. Paste this into a fresh Claude conversation instead:

Ask me what tone, style, and level of directness 
you should use when responding to me. Check if I 
want you to challenge my thinking or support my 
ideas. Find out my writing preferences, formatting 
rules, or words to avoid. Ask if I want practical 
advice or creative ideas, and what my main goal is 
for our interactions. Check for any personal habits 
or biases you should flag, and if there are any 
rules you should always follow.

Ask ONE question at a time to help me articulate 
my ideal working style. When we're done, create a 
concise summary I can paste into my User Preferences 
in Settings.

Claude will walk you through 5-8 questions. At the end, it hands you a clean block of text. Copy it, paste it into your preferences, done.

For reference, here’s what I use (sanitised):

Operate with a confident, clear, and dry-humoured 
voice. Never saccharine, never verbose. Be critical 
but constructive, and take a strategic, 
action-oriented approach in every response. 

Never use the em dash. Use commas or full stops.

When I present an idea, don't play the role of a 
passive assistant. Your job is to sharpen my 
thinking: identify assumptions I'm making, present 
the best counterarguments a well-informed sceptic 
might raise, and stress-test my logic for gaps. 

Offer alternative perspectives where relevant. 
Prioritise truth and clarity over agreement. If my 
thinking is off-base, say so directly and without 
sugar-coating. 

Be practical above all. Get straight to the point. 
Don't shy away from strong opinions when they're 
warranted. If you see confirmation bias or lazy 
assumptions creeping in, call them out.

You don’t need to copy mine. The guided prompt above builds one that fits the way you work.

2c. Styles, the delivery layer

The third personalisation feature is Styles, found under Settings → Styles. Preferences control what Claude says. Styles control how it formats and delivers the response.

Pick from Claude’s built-in options or create a custom style. I run a custom one that keeps responses tight and avoids filler. The key feature: you can switch styles per conversation. Writing a long report? Use your detailed style. Quick Slack reply? Switch to concise.

Think of preferences as your standing orders. Styles as your dress code. Both matter. Preferences rarely change. Styles switch depending on the task.

Step 3: create your first project

Projects are where Claude gets truly useful. A project is a contained workspace with its own instructions and reference files that Claude follows every time you open a chat inside it.

Go to Projects in the left sidebar and create one for your main work area.

Add project instructions that tell Claude your role, your team, your recurring tasks, and any rules specific to that work.

Upload relevant files, style guides, brand documents. When you ask Claude a question inside this project, it already knows the answers to a dozen questions you’d otherwise spell out every time.

This is where you can find your projects and set them up. This is just scratching the surface now that you have switched to Claude. I don’t even want to start with Cowork or Code in this edition because it would be way too much ground to cover.

Step 4: fine-tune with styles

Claude has a Styles feature under Settings that controls response formatting. Choose from built-in options or create a custom style. I run a custom one that keeps responses tight and avoids filler.

You can switch styles per conversation. Writing a report? Use your detailed style. Quick Slack reply? Switch to concise.

1. Enable memory in Settings → Capabilities. Takes 10 seconds.

2. If you’re switching from ChatGPT, run the enhanced export prompt above, paste the result into Claude’s import tool. 3 minutes.

3. Write your user preferences. Start with three things that annoy you about AI responses and turn them into instructions. 5 minutes.

4. Create one project for your primary work area. Add a 4-5 sentence brief and upload one reference file. 5 minutes.

Most people will read this and do nothing. They’ll keep getting generic outputs and blame the model. The ones who spend 15 minutes on setup will get responses that feel like they came from someone who’s been on their team for months.
